# Bringing the Right Partners into Your Robotics Project

![integrateur robotique](https://revtechsys.com/hubfs/robot-integrateur.jpg)

When a manufacturer considers automating an operation, it naturally looks at the resources it can commit: available funds, technical staff, floor space and production time. That initial assessment can narrow the options too early if it overlooks what partners might contribute.

The fourth challenge in PIVOT 2026 addresses the tendency to fund innovation primarily through a business’s own resources. According to the report, 30% of innovative Quebec businesses used private capital from the types of investors identified in the survey, compared with 55% in Ontario. The report treats this category separately from internal funds and bank borrowing. \[1\]

For manufacturers, this finding is an opportunity to review how projects are structured and which expertise is available. Working with partners should remain consistent with the business’s strategy, governance and operating constraints.

## **Define the project before choosing how to fund it**

Start with the production objective. What problem needs to be solved? What volume must be handled? Which variations must the solution accommodate? What additional capacity might be needed over the next few years?

The answers help establish a realistic scope. A project may involve a study, testing, tooling design, cell integration, training and production ramp-up. Leaving out some of these stages creates an incomplete picture of the resources required.

The scope then needs to be assessed against the plant’s constraints. A technically promising solution may require downtime the business cannot easily absorb or a level of part preparation it has not yet achieved. The discussion about partners therefore starts with a shared understanding of the requirement and the conditions for successful implementation.

## **Recognize the different contributions partners can make**

A partner may bring expertise, testing capabilities, process knowledge or financial resources. These contributions meet different needs and should be identified clearly.

A robotics integrator helps translate production constraints into a technical solution and plan its integration. A process equipment supplier may help validate specific parameters. A specialized technical centre may support targeted experimentation when a project involves technical uncertainty. A customer can clarify requirements or participate in validating a new manufacturing method.

Management remains responsible for bringing these contributions together around a common objective. Clearly defined roles make it easier to understand what each party must deliver and which decisions still belong to the internal team.

## **Look beyond the initial spending limit when setting scope**

Reducing a project to fit a budget can be reasonable. Some reductions, however, remove elements needed for successful operation, such as part preparation, testing or training.

Another approach is to examine how the project could be phased. An initial stage can validate the process and resolve the main uncertainties. Implementation can then focus on a defined part family, with future expansion considered during the design stage.

Each phase needs to deliver practical value. Interfaces and any adaptations needed for expansion must also be assessed. An immediate saving becomes less attractive if the next phase requires substantial rework of what has already been built.

## **Prepare a clear project brief**

Before meeting potential partners, gather the information they need to assess the project: the current problem, production data, objectives, proposed scope, schedule and main uncertainties. Distinguish measured facts from assumptions that still need validation.

For the economic assessment, document integration and operating costs alongside expected benefits. Make the conditions required to achieve those benefits explicit, including available volume, part preparation, market demand and team availability.

Comparing scenarios makes the discussion more useful. What happens if production ramp-up takes longer or a part family requires additional adaptation? These questions help clarify resource requirements and the project’s flexibility. The final funding structure should be assessed with the business’s advisers in light of its specific circumstances.

## **Define testing and responsibilities**

Collaboration works better when everyone knows what will be tested, which parts will be used and which criteria will apply. The team should also specify what data will be retained and which decisions the tests will support.

In a joint development project, access to results, confidentiality and future use of the solutions created need to be clarified. Post-installation support, scope changes and performance responsibilities also require a shared understanding.

Consider an illustrative example: a manufacturer wants to automate the handling of parts whose presentation varies significantly. Preliminary testing can check the most difficult configurations before the design is finalized. The manufacturer supplies parts and operating constraints; the partners define and perform the agreed validations. Here, collaboration helps resolve a specific technical uncertainty.

## **Coordinate technical and organizational planning**

An external partner cannot make every decision that still needs to be made within the plant. The business must assign a project owner, provide access to the necessary information and prepare changes to its operating practices.

The schedule should account for technical validations, investment decisions and team availability. This coordination helps prevent a solution from being finalized while the conditions for using it remain undefined.

The PIVOT report encourages businesses to reconsider the resources they draw on to innovate. In a robotics project, a useful habit is to identify missing skills and resources early, then seek appropriate contributions. The value of a partnership lies in what it helps the business clarify, validate and deliver.

Revtech Systèmes helps manufacturers define and integrate their robotics projects. Do you have a capacity, quality or automation objective that needs a clearer plan? Let’s discuss your process, the validations required and the expertise needed to move it forward.
