# Measuring the Real Gains from Your Robotics Project

![fanuc cobot](https://revtechsys.com/hubfs/cobot-fanuc.jpg)

A [robotic cell](https://revtechsys.com/en/industrial-collaborative-and-mobile-robotics-integrator?hsLang=en) can perform its task correctly without increasing the number of products the plant ships. When parts arrive late, the next workstation is at capacity or changeovers take too long, some of that potential remains unused. Achieving meaningful results requires connecting robot performance to production performance.

This is the second challenge raised by PIVOT 2026: businesses innovate without capturing the full value of their efforts. In Quebec, 40% of innovative businesses expect productivity to increase over the next twelve months, compared with 32% of non-innovative businesses. In Ontario, those figures are 48% and 26%, respectively. \[1\]

These percentages represent businesses expressing an expectation. They do not indicate a 40% productivity increase or the expected return from a robotic cell. Each manufacturer needs to define and validate gains against its own operating conditions.

## **Define the outcome that matters to the plant**

Start with the business problem. Does the company want to accept more orders, reduce rework or make production less dependent on overtime? Each objective calls for a different measure.

If capacity is the priority, the number of conforming parts produced per shift may be more useful than the robot’s cycle time alone. If quality is the priority, track defects, rework and the conditions in which they occur. For a physically demanding operation, employees’ exposure to the task can also be part of the assessment.

Choosing two or three indicators keeps attention on the intended results. Specify how each will be calculated, the baseline period and who will collect the data. Without these ground rules, a before-and-after comparison may reflect a change in measurement rather than an actual improvement.

## **Establish a representative baseline**

A measurement taken on an exceptional day provides a weak starting point. The baseline should capture normal operating conditions: different models, changeovers, breaks, supply variations and routine interventions.

At a welding station, useful data may include completed conforming parts, labour hours, rework and setup times. For palletizing, the assessment should account for product formats, pallet changes and end-of-line stoppages.

Keep the information that explains the numbers as well. A production drop caused by a material shortage does not describe the station’s technical capacity. However, if that shortage happens regularly, it is one of the conditions that will limit automation benefits until it is addressed.

## **Examine production flow around the cell**

Speeding up one operation sometimes moves the problem to the next step. A robot may outproduce the finishing station. A machine tending cell may run short of prepared parts. A vision system may generate more manual checks than expected if inspection conditions are not adequately controlled.

Reviewing production flow helps identify these interactions before the investment. It allows the team to assess upstream and downstream capacity, buffer areas and part movement. It also helps determine whether the robot will address the bottleneck that actually limits shipments.

Consider an illustrative example: a cell completes 30 additional components per shift, but finishing can handle only 10 more. The immediate increase available for shipment will be constrained by finishing and any other limitations in the process. Capturing more value from the cell will require changes to finishing or production organization.

## **Distinguish available time from realized savings**

Reducing time spent on a task can create value in several ways. It may reduce overtime, avoid outsourcing or allow an employee to take on other work. These effects do not all appear in operating expenses in the same way.

If payroll remains unchanged, the time freed up initially represents available capacity. Turning it into an economic benefit requires a plan for how that capacity will be used. Similarly, producing more generates additional revenue only when the parts can be sold and shipped.

This distinction helps prevent overstating gains or counting the same benefit twice. Hours reassigned to new production and labour savings should not be added together without confirming that they represent separate effects.

## **Account for the resources needed to operate the cell**

A project’s value also depends on the resources required to keep it running. Part preparation, fixtures, consumables, maintenance, training and troubleshooting all belong in the assessment.

The startup period needs particular attention. Teams are learning to use the cell, parameters are being stabilized and changeovers are being refined. Results during this period should be distinguished from those achieved once operation has stabilized.

A review after startup allows the team to compare results with the baseline, explain gaps and prioritize corrective actions. Sometimes, a sequence adjustment or better batch preparation delivers more value than a complex programming change.

## **Use measurement to support decisions**

A simple performance tracker can show the target, actual result, main reason for the gap and agreed action. Its usefulness depends largely on how consistently the team uses it to improve production.

The data then helps determine what comes next: adding a part family, increasing operating hours, improving a neighbouring workstation or postponing an expansion. Over time, the manufacturer builds its own evidence of what works in its environment.

Would you like to define the expected gains from a welding, material handling or palletizing project more clearly? The Revtech Systèmes team can assess your process and incorporate performance objectives into the technical planning. Let’s discuss your production constraints and the results you need to measure.
