# Sustaining Innovation After the Robot Is Installed

![robot soudeur fanuc](https://revtechsys.com/hubfs/cobot-fanuc-robot-soudeur.jpg)

Installing a robot is an important milestone. Its long-term contribution, however, depends on what the business puts in place afterward: training, performance monitoring, maintenance, change management and improvements to everyday work. These practices give technology a lasting role in production.

The third challenge in PIVOT 2026 focuses on making innovation part of how a business operates. The report states that 16% of Quebec businesses surveyed have an innovation culture classified as mature, compared with 23% in Ontario and 28% in Alberta. It describes a culture supported by responsibilities, resources and management practices embedded in daily operations. \[1\]

For manufacturers, this raises a practical question: how can the team keep improving production when urgent operational demands already fill the schedule?

## **Assign clear responsibility for the project**

A project can lose momentum when everyone assumes someone else is handling it. Operations waits for engineering, engineering waits for a decision and maintenance learns about certain requirements too late. Clear ownership reduces these delays. The project owner needs to understand the objective, the limits of their mandate and the decisions they can make. They also need access to the people who hold production information and scheduled time to coordinate the work.

In a small or medium-sized business, this can be a part-time responsibility. What matters is making expectations realistic. If the person keeps all their existing duties without room in their schedule, progress will continue to depend on occasional breaks between urgent requests.

## **Set aside time for regular improvement work**

Shop floor observations quickly lose their value when nobody collects them. A short, recurring meeting can be used to review performance gaps, operating difficulties and improvements worth testing.

To be useful, that meeting needs to lead to decisions. Each action requires an owner, a deadline and an expected outcome. The next review starts by checking what was completed and what the team learned.

The frequency can change with the project phase. Startup often calls for close follow-up. A stable cell may need less frequent reviews. The goal is to maintain a reliable process that prevents recurring problems from becoming accepted operating conditions.

## **Involve the people who use the cell**

Operators see brief stoppages, workarounds and variations that do not always appear in reports. Maintenance knows which interventions recur. Quality staff identify process drift and inspection difficulties. Bringing these observations together improves the diagnosis.

The collection method can remain simple. For each issue, record the product involved, the conditions in which it occurs, its frequency and its impact on production. Employees should be able to suggest improvements without having to provide a complete technical solution immediately.

Imagine a cell that regularly stops when handling a particular product size. An operator notes that the incoming parts have inconsistent orientation. That observation can direct the investigation toward part presentation and preparation. Without it, the team could spend considerable time adjusting a sequence that is simply receiving poorly positioned parts.

## **Structure testing and decisions**

An innovation culture needs room to test improvements. Every trial should answer a specific question, use defined resources and include criteria for deciding what to do next.

For a new part family, the team might validate gripping, positioning, changeover time and resulting quality. The findings will help determine whether the family can be added, whether an adaptation is required or whether integration should be postponed.

PIVOT also identifies a process for discontinuing projects as an important innovation management practice. \[1\] On the shop floor, this means being able to stop pursuing an approach when testing shows it does not meet the requirement. The time invested still produces useful information, provided the team documents what it learned.

## **Keep operating knowledge within the team**

A cell becomes harder to run when its operation depends on one person. Absences, shift changes or an employee’s departure can then reduce its availability.

Training should cover the tasks people actually perform: starting the cell, changing products, recognizing a deviation, responding within their authorized responsibilities and requesting support. Accessible instructions and clear reference points help maintain consistent operation across shifts.

Programs, settings and backups also need to be managed. Changes should be traceable and responsibilities clear. An improvement validated on one shift should not disappear at handover or be reversed when someone accidentally uses an older version.

## **Make maintenance part of performance management**

Maintenance should be involved while day-to-day operation is being planned. The team needs to understand access requirements, critical components, training needs and the information required for troubleshooting.

After startup, repeated stoppages can help identify improvement priorities. The analysis should distinguish mechanical causes, process issues, supply problems and operating errors. This helps the team choose an action that addresses the actual cause.

Maintenance routines and preparation for service work help sustain cell availability. They also give the team a clearer view of what needs to be planned before an unexpected stop forces an urgent response.

## **Build practices that carry forward**

Begin by assigning a project owner, choosing a few indicators and setting up regular reviews. Add a simple way to capture observations and retain test results. This foundation can develop as the business gains experience.

The aim is to make improvement repeatable. Lessons from the first cell can support future projects, improve specifications and clarify training needs.

At Revtech Systems, commissioning, training and maintenance are part of how we support robotics projects. Are you preparing your team for an installation or looking to improve the use of an existing cell? Let’s discuss your operating practices and the next actions that would help your production team.
